The 'AI-Ready' PC Refresh: A 2026 Buyer's Framework (Beyond the Marketing)
A skeptical, decision-forcing guide for UK SMEs weighing 'AI-ready' laptops and PCs during Q4 budget planning — when the NPU premium earns its keep, and when it's just an upsell.
Walk into any hardware conversation this autumn and you'll hear the same two words attached to nearly every laptop on the sheet: AI-ready. It's on the spec sheets, the reseller quotes, the manufacturer webinars. And it usually carries a price tag — anywhere from £80 to £250 per machine over a comparable model without the badge.
Here's the uncomfortable question nobody selling you the kit wants to answer directly: does your business actually need it? For a lot of UK SMEs planning their Q4 refresh, the honest answer is not yet — and in some cases, not for years. But for others, buying the wrong side of that line means either wasting money now or being stuck with obsolete hardware in eighteen months.
This is a framework for telling the two apart. No hype, no hand-waving about the future of work. Just the questions that decide it.
What 'AI-ready' actually means (and what it doesn't)
Strip away the marketing and 'AI-ready' almost always refers to one specific component: an NPU — a Neural Processing Unit. It's a dedicated chip designed to run AI tasks efficiently, without hammering the main processor or the battery. Think of it as a specialist bolted onto the CPU and GPU you already understand.
Microsoft drew a hard line in the sand with its Copilot+ PC certification, which requires an NPU capable of at least 40 TOPS (trillion operations per second). Machines below that threshold can still run Windows and plenty of AI software — they just don't get certain on-device features, and they don't wear the badge.
The critical distinction, and the one that gets buried, is this: most AI your staff use today runs in the cloud, not on the device. When someone opens Copilot in Word, drafts an email with ChatGPT, or transcribes a Teams meeting, the heavy lifting happens on a server in a datacentre. Your laptop is a window onto that work. A five-year-old ThinkPad and a shiny Copilot+ machine will give near-identical results, because neither is doing the computation.
The NPU only earns its keep when the AI runs locally — on the device itself. And that's a much smaller list of tasks than the marketing implies.
Where on-device AI genuinely helps
Let's be fair to the technology. There are real, present-day benefits to an NPU:
- Live captions and translation during calls, processed locally, which means it works offline and keeps audio off external servers.
- Background blur, eye-contact correction and noise suppression in video calls, offloaded from the CPU so your battery lasts longer and the fan stays quiet.
- Windows Studio Effects and similar camera enhancements baked into the OS.
- Faster, private handling of sensitive data — because if the AI runs on the device, nothing leaves it. For a solicitor's practice or an accountancy firm handling client records, that data-residency angle is worth taking seriously.
- Battery efficiency on AI-adjacent tasks, which is a genuine, if modest, day-to-day win for mobile staff.
Notice what's not on that list: drafting documents, summarising meetings, generating images at speed, or the flagship Copilot features most people associate with 'AI'. Those remain cloud jobs for the foreseeable future.
The framework: five questions before you pay the premium
Run every candidate refresh through these. If you're an IT advisor sitting with a client's budget, this is the conversation to have out loud.
1. Who actually gets the machine? A field engineer who joins video calls from a client's car park benefits from on-device noise suppression and offline captions. A finance clerk who lives in Excel and Outlook, docked at the same desk every day, gets almost nothing from the NPU. Segment your fleet before you segment your spend. Buying AI-ready across the board 'to be safe' is how you overspend by thousands.
2. How long will these machines stay in service? This is the strongest argument for buying AI-ready — and it's about future-proofing, not present need. If your refresh cycle is four to five years, a machine bought in early 2026 needs to still feel current in 2030. On-device AI is where the software industry is heading, and non-NPU hardware bought today may miss features that become standard by 2028. If you refresh every three years, that risk is smaller and the case for paying now is weaker.
3. Is Windows 11 forcing your hand anyway? Don't forget the elephant in the room: Windows 10 reached end of support in October 2025. A large chunk of SME refreshes happening right now are driven by that deadline, not by AI. If you're replacing machines regardless, the marginal cost of stepping up to an AI-ready spec is smaller than buying one purely for the NPU. The maths changes when the base decision is already made.
4. Do you have a specific, named use case — or a vague sense you 'should'? Be brutally honest here. 'We might want to run AI tools locally one day' is not a use case; it's an anxiety. 'Our conveyancing team needs on-device transcription so client audio never touches a third-party server' is a use case. If you can't name the task, the person, and the benefit, you're buying a feeling.
5. What's the real-world price gap on your actual quote? Sometimes the AI-ready model is only £60 more than the standard business spec — because the newer chips that carry NPUs also happen to be faster, more power-efficient, and better value overall. In that case, take it; you're getting a better machine that happens to be AI-ready. Other times the gap is £200+ for the badge alone. The premium is not fixed, so evaluate the specific quote in front of you rather than the category.
A practical rule of thumb
For most SME desk-based staff on a three-year cycle: standard business spec is fine. You'll run cloud AI perfectly well and save the premium.
For mobile staff, client-facing roles, anyone handling sensitive data locally, and any organisation on a four-to-five-year replacement cycle: AI-ready is a reasonable, defensible choice — especially where the price gap is modest.
And for the whole fleet 'because AI is the future'? That's the upsell talking. Buy the capability where it maps to a role and a task, not where a spec sheet tells you to.
